The Promise and peril of biopharma partnering—and the need for difference intelligence™

Biopharma companies partner because they are different. Most alliances fall short for the very same reason. What alliance leaders can do to turn partner difference into the value it promised.

The promise and the peril

The opportunity: biopharma now builds much of its pipeline through partners, and every deal is a bet on difference: in science, scale, risk appetite, markets, and culture. Partnered assets reach launch about twice as often as those developed alone.

The problem: two-thirds of alliances fall short of the value they were signed for. Most of the shortfall is execution, and underneath “execution,” nobody was leading the difference. Why it happens: four predictable landmines (certainty, inconsistency, reactivity, and justification) undermine execution and the partners’ ability to tap into the very difference at the heart of the partnership’s value proposition. They can surface in any interaction, in people and in whole organizations.

What works: our book, All the Difference, offers two sets of tools. The first is understanding the four landmines and doing regular “landmine recon”: spotting where they are likely to be triggered and deactivating their power before they go off. The second is six target actions that turn partner difference into value. Both work in the room, and both sit inside the structures that alliance management already uses: kickoffs, working-together protocols, governance, escalation, and health checks.

What it takes: Difference Intelligence™, the individual and organizational capability to tap into partner difference reliably, across a portfolio. It is built through disciplined effort to recon and avoid the landmines and to embed the target actions in day-to-day work, then sharpened through reflection. Organizations that build it earn something every alliance-dependent strategy needs: the confidence to partner, and to believe they can succeed with partnering at the core of their strategy. Building it is core to the mission of alliance management.
